Before you begin
Select one team, one workflow and a small set of real examples you are authorised to use. Set a baseline for preparation time, correction effort and customer handover quality before testing. Review failures as carefully as successes. Decide in advance what would make you pause the pilot. Expand only after the team can explain the limits, escalation route and ongoing ownership.
Set a test that can fail
A useful pilot might ask whether a team can prepare an accurate enquiry summary with less effort. Before choosing software, define the required fields and acceptable exceptions. Time a small baseline set using the existing process. Use the same kinds of enquiry in the assisted process. Do not compare easy examples in the pilot with unusually difficult examples from the old workflow.
Log both effort and corrections
Keep a simple record of preparation time, review time, errors and escalation. Separate a harmless formatting correction from a wrong product or customer commitment. Review failed cases with the team before changing the prompt or tool. A tool that produces fast drafts but requires extensive correction may be useful for a narrower task. Preserve the baseline so later changes can be compared fairly.
Decide the next step in advance
Write down what would justify continuing, narrowing or stopping the pilot. Include who will maintain the source information and handle problems after launch. Planning an AI Sales Agent Pilot should produce a clear decision, including a decision not to expand. Use Sales Handover Workflows and AI CRM Automation as separate test areas so one weak step does not disappear inside an impressive overall demonstration.
